Taking The Lead In Adapting

Adapting behaviours in order to build better relationships with others is a subject that regularly comes up in both the coaching work I do and also the training workshops.

Regardless of the originating subject matter the topics of relationship building or improving communication between specific individuals is routinely discussed as one of the challenges faced by people in and outside of work regardless of age, gender, sector or situation.

So why is it we often need to take the lead and adapt our approach to improve our interaction with others?

  •  The first thing to realise is that, unless the other individual has done a lot of self-development work in the area of understanding and respecting the individual differences, we can’t rely on the other person in the equation to change or try a different approach
  • If they do then great but we have to assume the adaptation has to be down to us.
  • The second thing after realising some changes are necessary is that you have to WANT to experiment with a different approach and you have to WANT to try and improve the relationship. If this isn’t genuine then any adaptation from your standpoint might come across as false or inauthentic.
  • The third thing is be prepared to experiment with a few different approaches until you find one that works. It helps if there is a strong reason as to why you want to improve the communication or relationship so that the persistence in trying a few times or with a few different techniques is worth the effort in the long run.
  • Try looking at any situation through the eyes of the person you are trying to improve the relationship with. If you were them what might you be thinking, what would you want to change?

I have seen many times relationships between two parties that initially have been very strained and difficult move to a completely different harmonious level once one person has taken the initiative to either be very brave and confront the situation with a very honest and open discussion or tried a different approach (often a few) until a breakthrough was achieved. Often having worked through this initial difficult beginning strong partnerships are forged with much greater appreciation of the differences each party brings to the relationship.

Going It Alone

Linking back to a previous blog post on scary goals and being brave one area that frequently comes up in my career coaching work is when an individual is trying to decide whether to leave paid employment and enter into the world of self employment.

I remember when I made this move leaving a very well paid corporate job in 2000 I walked out of the office door for the very first time “unemployed “ thinking what I have just done is either very brave or very stupid. There wasn’t a plan on what I was actually going to do I just knew that the job I had been in was making me miserable and had been doing this for about eighteen months. I had got to the point where I dreaded going back to work after a holiday and I had always vowed if that happened to make some changes.

Within the first couple of weeks had I heard a few of bits advice from mentors who had a similar path and were a few years down the line at that point. The advice I gained in these early weeks I still pass onto others as I believe them to be very true in my experience

  • It takes 3-4 years to get used to being self employed and if you last this long without returning to a regular salaried job them you are likely to be successful and also become fairly unemployable as you get used to the freedom of being your own boss and the feast and famine nature of this path.
  • It’s all about who you know and who you surround yourself by. There will be many doubts in these early years and pragmatic encouragement from authentic inspirational people who want to help you succeed is a critical success factor.

I certainly underestimated the length of time it takes to

  • Refine what you want to specialise in
  • To work out the correct pricing model
  • To set up the operational infrastructure working out what you want to do yourself and what you want to pay others to do for you
  • Work out the elevator pitch when people ask the classic “ what do you do?”
  • Polish off an authentic sales and engagement process
  • Develop a support network to encourage you when the going gets tough but also challenge you when something needs to be discontinued and you don’t see it yourself.

What you get in return however after persisting through these initial years is immense personal growth along with a sense of achievement and freedom along with the by product of meeting some great new people on route.

Being Brave

Anyone who likes inspirational quotes will be familiar with the one that encourages us to always push the boundaries and move outside our comfort zone. Why is this a concept important for us to consider in terms of developing a mindset of high performance in either ourselves.

High performing teams or individuals are always adapting to change, evolving and looking to deliver more. Growth comes from exposing ourselves to different situations, learning new skills or behaviours and the personal satisfaction of achieving new things. This is where the concept of pushing the boundaries and getting comfortable with being uncomfortable links in.

The easy and safe option is to carry on in the comfortable world we are already in however anyone who is interested in high performance knows that staying in this zone isn’t good for our personal growth.

When people set themselves goals an easy trap to fall into is to set targets that they know are well within their capability. The good thing about this is that it won’t take a lot of effort to tick the box and achieve these goals, the downside of this approach is there maybe a niggling doubt when you get there that it wasn’t that difficult so the sense of personal satisfaction isn’t that high.

Taking the being braver, high performance route would mean that when setting yourself or your team goals then more risk should be taken. The goals should be a lot more stretching or “ scary” as I suggest in my book Own It  http://bit.ly/1JhAkst . In the goal setting Chapter I suggest that we all need a scary goal, one that makes us feel uncomfortable, one that is definitely outside of our comfort zone, in that by just thinking about it there is a slight feeling inside that means we are not 100% sure this is something we want to push ourselves to do. This is where the personal growth and reward comes when we set ourselves such a goal and then actually achieve it, a brilliant feeling.

Persistence & Accountability

So how are you doing with all those good intentions, resolutions, goals or new habits that you decided to commit to at the beginning of the year?

If I look at myself then I would say I am doing better with some than others, there are certain actions that are proving more difficult to embed as habits than others. When I work with both business and private clients keeping the momentum going over a long period of time and working out how to embed certain behaviours or habits that the individual wants to work on is by far the hardest part of the change process.

So let’s take a work example to illustrate a couple of things that can help embed new ways of improving or creating new actions moving forwards:

 A leader I have been working with for several months was struggling to commit her time to holding regular Team Meetings and hold monthly 1-1,s with her direct reports. She had had various attempts at putting the meetings in the diary and had also managed to keep the momentum going with a few meetings but it never lasted more than a couple of months. She began to think it didn’t matter as she sat quite close to the people they all chatted every day and they were having the occasional meeting. Deep down however she knew that the regular pattern she had originally set out to achieve hadn’t been embedded to become routine practice plus the fact that these two activities in my view (as her coach) were key to maintaining individuals motivation, aiding consistent communication and managing performance issues. It took a couple of events to refocus the leaders attention back to the important “why” did she want to work on improving this area in the first place. The two events were a high performing member of the team handed in her notice as she felt she wasn’t been challenged or developed enough in the role plus in the end of year appraisal feedback the Team commented that they often didn’t know what was going on in other areas of the business. When we discussed both of theses events at a coaching discussion it was clear that if the regular 1-1’s had been happening with everyone and team meetings were a given part of daily operations then these two events might not have occurred.

 So this illustration shows there has to be a solid reason behind why you want to embed new behaviours or change the way you do things.

 Ask yourself the question for anything you intended to do at the beginning of 2018 what was your “why” was it strong enough? Is it still there?

 Also who are you accountable ? It really helps if you share what you would like to work on with someone else and ask them to be your accountability buddy until the new habit or action becomes embedded in your routine.

How Well Do I Lead My Team?

For some companies the end of the calendar year also coincided with the annual appraisal process in which, if done well, each person comes out the other end of the process having had a really good discussion with their line manager on areas in which they are doing well, some areas where improvements need to be made and with a new set of very focussed goals that are both meaningful and motivational for the individual and to support business strategy.

Conducting a meaningful appraisal is just one of the skills any leader needs to learn. A leader should also have as part of their appraisal a discussion about how they are performing in the leadership role and ask the question of themselves throughout the year “how well do I lead my team?”

In some of the companies I work with we go out and collect feedback for leaders prior to the annual appraisal process and ask both direct reports, peers, customers, senior managers and other key stakeholders. This feedback is summarised and then discussed with the individual leader to ratify things that are working well and areas of development.

If you can get this type of feedback either via a systematic online generated questionnaire and report (360 degree feedback) or a more informal process it is hugely valuable. I have seen leaders transform their leadership ability based on such feedback as they didn’t realise how important their behaviour was on a day to day basis and what their team expected of them.

The type of actions that can result from a critical review of your leadership style on a regular basis can range from instigating  or reinvigorating regular team meetings, scheduling meaningful 1-1’s on a monthly basis with each member of your team to redefining entire team structure and clarifying roles and responsibilities.

The important thing to realise that it doesn’t matter if you are a leader with years and years of experience or if this is your first leadership role there are always areas where improvements can be made and also its nice to know what you are doing well!

What Makes You And Your Team Members Tick?

pexels-photo-209209In my work over the past few weeks the subject of motivation inside and outside of work has come up a lot. When working with new starts in companies the first thing we cover in their training and development induction is personality preferences and then we move onto their motivational makeup. When you start thinking about what motivates you it is good to consider both professional and personal life. Some people are lucky enough to find professional roles that tick a lot to their motivational mix boxes however in the majority of cases some of our motivational requirements are met by work while others are from outside of work activities. It doesn’t matter how your motivation is fuelled however it needs to be from one source of the other to ensure you are fulfilled and happy with the direction in your life

There are many different things that can motivate us individually and if you manage a team of people it is time well invested to understand not only your own motivational factors but also those of each person who works for you. There are many different models you can use to facilitate a discussion on this subject and the one that I have used for over 10 years has a grid of 21 different things that can be considered ranging from Rewards – e.g. money, perks, status to Creativity to things like suitability,structure and security to name just a few of the 21. The whole point of a discussion around motivation is so that both parties work out what makes the other person thrive. It is also helpful to realise that what motivates one person might de motivate another e.g. I am motivated by new challenges and the types of people I work with whereas my business partner is motivated by variety and fun and recognition. From a leadership perspective  working what each member of your team needs to keep motivated is like a golden key. It is also useful to find out what has a demotivating effect on each individual so that if you do have choice it the type of project or tasks that you allocate out amongst the team you can match these to the right person wherever possible.

Career Health Check

As we are still at the start of the year it’s a good time to take some time out to review career health alongside any lifestyle or well being audit you may have already done.

In my work as a career and performance coach my discussions with clients often centre around how they can either

  1. Change careers
  2. Get more enjoyment out of their work
  3. Get better at their work
  4. Minimise the amount of stress they are experiencing at work
  5. Hand some difficult characters at work
  6. Raise their profile at work
  7. Progress to the next level in their company, industry etc
  8. Be brave and make some drastic changes e.g. like number 1 above or setting up their own business

The people who I love to meet are those people who really love what they do in both life and work. As most people spend a large percentage of the week at work its important that if there is something not quite working right in this aspect of our life that you first identify it and then put in place some actions to make improvements

So, in this first month of the year ask yourself the following questions?

  • Looking back at 2017 how happy am I with my work out of 10 (1- not happy at all, hate it to 10 – happy and enjoy it a lot)
  • Which bits of your working life do you love? Make sure you keep doing this.
  • Which bits are you unhappy with – what action can you take?
  • Do you feel you are using your full potential at work? If not, which skills are you not using? How can you plan to utilise these more?
  • Did you undertake any training or development work for yourself in 2017? Have you got anything else planned for this year? Often leaders spend so much time developing their team they forget about themselves.
  • Do you have clear goals or areas of focus for 2018? If not identify at least one
  • How is your work/life balance and stress levels – any work needed here in 2018 – what small habits can you change.

Take an hour out this month and conduct a mini career health check on yourself, pick a couple of actions and then repeat the process half way through the year.

Wellbeing 2018

water-drink-detox-detox-water-122444.jpgSo, following on from my last post I had cause to review my own health and wellbeing at the end of 2017. During my enforced rest and relaxation period I couldn’t help but take stock and ask myself, in classic end of the year review mode, whether I need to make any additional changes to my own health and wellbeing practices this year.

 I have never been unhealthy in my lifestyle, but I am a great believer that as we age we do have to continually tweak our habits further to keep as vibrant as possible both mentally and physically.

 In recent years I have drastically reduced my reliance on sugary and processed food. I have replaced intense competitive exercise with equally physically challenging but kinder on the body and soul yoga. Each year I have challenged myself to “learn to like “certain nutritious foods that previously I had avoided e.g. eggs, yogurt and avocado as examples. Majority of time I eat sough dough bread and don’t enjoy normal bred now.

On the more cosmetic side I have broken my reliance on hair straighteners that were ruining my hair and acrylic nails that were ruining my nails (the nail addiction was only broken in 2017) which as well as being healthier choices have freed up an incredible amount of time.

 So, what next in 2018, what other changes could I make?

  •  I love my morning coffee, but I would benefit from reducing my daily caffeine intake via reducing the number of cups of tea and replace this with herbal teas from midday.
  •  I have no desire to go vegetarian at all however I could ensure more of my meals are fish or poultry based with more vegetables and less carbohydrates.
  •  I need to ensure when out on the road at business clients I don’t eat processed rubbish, this means planning and taking healthy food with me.
  •  I am going to keep learning Spanish as intellectually this is good for me and very challenging.

 My daily Ashtanga Yoga practice is a well-established habit however I have lost my way with my regular meditation habit which used to be good. 10 mins a day would be a fab discipline to get back into.

So you see there are always things that can be improved. No matter where you are starting from what few shifts can you make to take things up to a new level to aid your health and wellbeing in 2018?

 

Make Plans Then Accept Changes

I am writing this sat in a cafe in Palma in the final few hours of 2017. When I originally planned a few days away over the new year period I had many ideas of how I would spend my time away. Last year we did a similar thing and spent a very pleasant few days based near the marina in Palma mooching between shops and cafes in spring like conditions with scheduled yoga practice and triathlon training punctuating our days. My original plans this year was much the same however with the intention this time of exploring the island more by using the local buses rather than hire care. In my normal goal orientated way, I had a mental list of the places I wanted us to visit and I planned on visiting my Yoga shala here at least twice.

Well the universe had other ideas, I started feeling unwell on Christmas Day and by the time the plane had landed on Boxing Day I was experiencing the familiar signs I had witnessed in others over the last few weeks of work to illustrate the winter lurgy had finally got me in earnest.

The first part of the planned adventures worked ok, and we managed to find the right bus at the airport to reach our hotel and when we got to the hotel it was a nice one (thank goodness as earlier in the year we ended up staying in a really grotty place for a week, that as not good). Again, in my normal driven way I tried to carry on as normal for the first few hours however this is when my learnings since catching glandular fever four years ago did kick in and I am thankful for that. It became obvious after these initial few hours that this lurgy was a nasty one, it wasn’t just a cold it was rendering me completely exhausted. I needed to accept my plans needed to change and I would be foolish to push on in a bloody minded way through and this. My old self would have tried to fight it for longer and probably made it worse. This is what happened in 2013 I didn’t listen to my body or read the signs of illness. In that year the moment I thought I was getting better I started to recommence my triathlon and sometimes even crazily enter a race! Then I would have a relapse and be back where I started ill again, and this went on from February to September in a cyclic way until I was diagnosed with Glandular fever and the penny finally dropped.

 So rather than months for the penny to drop it now takes a couple of days. that’s what I call progress. It doesn’t mean it’s any less frustrating, but I am better with the acceptance and adaptation phases than I used to be. Although I am disappointed to have missed out in my daily yoga over here in Palma and we haven’t managed to see as many new parts of the island as I planned too does it really matter in the whole scale of things? I have taken much more rest over here in a hotel environment than I would have done at home where I would have been tempted to muddle through domestic chores as a minimum. Hours spent lying under blankets in a hotel room is new territory for me but that is obviously how I was meant to spend the end of 2017 resting physically and mentally.

 

 

New Challenges Mean New Frustrations

Anyone who knows me or has read my book Own It will know that I always like to be working on a new challenge however sometimes I do wonder why I do this as it is not always easy.

 I love the initial phase when a new idea bubbles up or just comes completely out of the blue in what I call a moment of clarity! It’s happened to me many a time e.g. Deciding to qualify as an accountant in the 1980’s, setting up the business in 2000, doing my first triathlon and then an Ironman! Well the challenge that came up from nowhere this April while on holiday in Lanzarote was I want to learn Spanish and be above average.

 So, the familiar pattern starts, and I secured a Spanish teacher before the return flight landed at Bristol airport and I was telling everyone this was my new “non-work” project. I discovered a brilliant app Duolingo thanks to a client who recommended it and initially everything was great.

 Now nearly eight months later reality has hit learning Spanish is hard and requires a lot of time and effort. I keep meeting an amazing amount of people who I didn’t realise can speak Spanish well some who did A levels or degrees in it. I have also met a lot more people who have embarked on a similar project, maybe with a different language, who have given up when they got to the stage I am currently at. It’s not as easy as I thought it was going to be. I am myself at that decision point, how much do I want this? Is my reason for doing this strong enough?

 Well at the time of writing yes, I am still fully committed to learning this language even though it’s not going to be as easy as I originally thought. I am going to have to put more effort and time into this if I want to achieve my goal however you will notice I didn’t put a timeline on this challenge and this was for a reason I wanted it to be a fun, non-work-related pastime. I certainly know an awful lot more Spanish than I did in April of this year and I need to remember this. My understanding and recognition of words is much better however there is still a lot more work to be done in pronunciation and understanding what is been said by the natives rather than a slower paced Spanish lesson.

 So, it’s a challenge you bet it is and it’s tougher than I thought but that is ok it just might take a bit longer than I originally thought and I have now got great respect for those people who can fluently speak a second language.
